PrivateDAO Final Closure Workplan
Date: 2026-04-19
Operating Position
PrivateDAO is a live Solana Testnet governance and treasury infrastructure product.
The Devnet phase is preserved as transition evidence. The current closure work is to finish the Testnet operating surface, tighten reviewer evidence, complete sponsor-specific product corridors, and prepare the repository and public site for the next audit and Mainnet cutover phases.
Non-Negotiable Release Standard
- Every public claim must map to a route, source file, packet, transaction signature, screenshot, or verifier output.
- The public story leads with the live Testnet product path.
- Devnet is referenced only as historical rehearsal evidence.
- Mainnet is referenced as the next production threshold, not as already complete.
- Sponsor-specific tactics stay out of public repo docs unless they are framed as product lanes.
- Product routes must let users move from learning to wallet action to explorer verification without using a terminal.
Closure Sequence
1. Testnet Runtime Closure
Goal: make the Testnet lifecycle the canonical operating path.
Tasks:
- Re-run the Testnet lifecycle rehearsal: create DAO, create proposal, commit vote, reveal vote, finalize, execute, verify treasury delta.
- Record transaction signatures and Solscan Testnet links.
- Confirm frontend routes default to Testnet RPC and Testnet explorer links.
- Confirm billing rehearsal uses Testnet route only: `/services/testnet-billing-rehearsal`.
- Regenerate reviewer/runtime packets after successful execution.
Validation:
- `anchor test` where host support allows it.
- `npm run verify:runtime-evidence`
- `npm run verify:review-bundle`
- manual browser wallet pass on the public route.
2. Browser Wallet and Real-Device Closure
Goal: prove normal users can execute the product with mainstream wallets.
Wallet matrix:
- Solflare desktop
- Phantom desktop
- Jupiter wallet
- Glow
- Solflare Android mobile browser
Tasks:
- Connect wallet.
- Sign a low-risk Testnet operation.
- Capture route, wallet prompt, signature, explorer link, and diagnostics snapshot.
- Ingest each capture into runtime evidence.
- Rebuild generated evidence packets.
Validation:
- `npm run verify:real-device-runtime`
- `npm run verify:browser-wallet-runtime`
- `npm run verify:wallet-connect-surface`
3. Stablecoin Treasury Product Closure
Goal: make PUSD and adjacent stablecoin settlement a real treasury product lane, not a one-off bounty response.
Product lanes:
- PUSD confidential payroll
- PUSD grant distribution
- PUSD gaming reward pool
- PUSD commerce and service settlement
- SOL/USDC/USDG compatible treasury posture
Tasks:
- Keep `/services/testnet-billing-rehearsal` as the live product route.
- Keep `/documents/pusd-stablecoin-treasury-layer` as the reviewer packet.
- Add official PUSD Solana mint once sponsor publishes or confirms it.
- Execute a browser-signed SPL token path when mint and test liquidity are available.
- Keep memo-coded SKU evidence visible for reviewer inspection.
Validation:
- frontend typecheck
- route load check
- wallet signing check
- transaction hash and memo verification.
4. Autonomous Agent Product Closure
Goal: turn autonomous treasury execution into a policy-bound product lane.
Product route:
- `/services/zerion-agent-policy`
Packet:
- `/documents/zerion-autonomous-agent-policy`
Tasks:
- Keep policy templates for payroll, treasury rebalance, and gaming rewards.
- Bind every action to chain lock, spend cap, expiry, allowlist, blocklist, and wallet approval.
- Prepare the Zerion CLI fork path and policy payload handoff.
- Record at least one real transaction through the final agent execution path before claiming execution completion.
Validation:
- policy payload inspection
- agent security review
- transaction evidence when execution is complete.
5. Growth Loop Product Closure
Goal: make Torque a measurable retention layer for real product actions.
Product route:
- `/services/torque-growth-loop`
Packet:
- `/documents/torque-growth-loop`
Tasks:
- Keep custom events tied to real actions: `dao_created`, `proposal_created`, `billing_signed`, `learn_completed`.
- Add server-side relay when production Torque credentials are available.
- Publish the friction log.
- Connect growth reporting to measurable route completion, not vanity clicks.
Validation:
- custom event payload inspection
- endpoint relay test when credentials are available
- route-to-action audit.
6. Learn Product Closure
Goal: make Learn a working Solana frontend education module connected to the live product.
Required structure:
- 4 lectures
- slides or slide-ready material
- code examples
- starter templates
- assignments
- quizzes
- live route action from each lecture
Tasks:
- Keep lecture paths clearly numbered.
- Keep starter templates plug-and-play.
- Turn template examples into mini route sandboxes where useful.
- Connect each lecture to a Testnet action path and explorer verification.
Validation:
- route load pass
- assignment link pass
- quiz rendering pass
- template run instructions check.
7. Security and Audit Closure
Goal: prepare the repo for external audit and internal AI/code review without overstating closure.
Tasks:
- Close README conflict artifacts if any remain.
- Run CodeRabbit or equivalent AI review when PR scope is ready.
- Raise unit coverage around DAO bootstrap, read-node, micropayment engine, and treasury V2 gaps.
- Add direct integration coverage for governance and settlement policy entrypoints.
- Re-run fuzz smoke targets after warm build.
- Keep multisig authority transfer as the highest trust gate until signatures and authority readouts are recorded.
Validation:
- unit test report
- coverage report
- fuzz target logs
- security review packet
- multisig ceremony packet.
8. Public Site and Repository Closure
Goal: make the public surface clear, ambitious, and technically aligned.
Tasks:
- Update README and About copy to lead with live Solana Testnet infrastructure.
- Keep the public language product-first and investor-grade.
- Remove stale Devnet-as-current wording.
- Preserve Devnet only as migration/history evidence.
- Publish the root site after each completed tranche, not after every small patch.
Validation:
- `npx tsc --noEmit --pretty false`
- `npm run verify:frontend-surface`
- `npm run web:bundle:root`
- `npm run web:publish:root`
- `npm run web:verify:bundle:root`
9. Submission Closure
Goal: update external submissions with the strongest product-specific angle per listing.
Priority submissions:
- Superteam Poland grant
- Colosseum project editor
- PUSD track
- Zerion track
- Torque track
- RPC Fast track
- MagicBlock privacy track
- Umbra, Dune, Jupiter, 100xDevs, Ranger, Eitherway, Encrypt/IKA, SNS identity where aligned
Submission standard:
- lead with live Testnet product
- explain the product lane in the sponsor's terms
- link the strongest route and packet
- avoid stale Devnet wording
- avoid internal development caveats
- do not claim unaudited Mainnet production as complete
10. Android Closure
Goal: mirror the web product posture inside Android.
Tasks:
- Add privacy selector posture.
- Add billing SKU model.
- Add billing proof card with signature, timestamp, memo label, and explorer link.
- Preserve mobile wallet browser evidence.
- Align Android language with the Testnet operating surface.
Validation:
- Android build
- route parity inspection
- mobile evidence packet.
Immediate Execution Order
- Re-run the next Testnet lifecycle rehearsal and evidence rebuild after the latest submission tranche.
- Refresh Colosseum fields after the browser session is authenticated in Arena.
- Update README/About and publish root site after the next source tranche.
- Start the audit/coverage/fuzz tranche.
- Expand browser-wallet and real-device evidence.
- Close custody/multisig ceremony evidence.

Current Execution Update
- Tightened the highest-impact public Devnet wording in README, Poland grant packet, guided flow, service catalog, live submission review, and encrypted operations copy.
- Superteam X verification is complete for the current session.
- PUSD submission was sent on Superteam; the listing shows `1 SUBMISSION` and `Edit Submission`.
- Zerion submission was sent on Superteam; the listing shows `3 SUBMISSIONS` and `Edit Submission`.
- Torque submission was sent on Superteam; the listing shows `1 SUBMISSION` and `Edit Submission`.
- Superteam Poland grant was updated through the live Superteam form with Testnet-first product language, `10000` requested amount, official project X handle, concise milestones, and a success definition focused on public Testnet execution, wallet/device evidence, custody packet, reviewer packets, and normal-user browser execution.
- Project Twitter fields use the official project profile `https://x.com/PrivateDAO`; personal X is not used as the project address.
- Latest root bundle/publish/verify passed after the RPCFast secret cleanup and the fresh Testnet lifecycle packet. Colosseum editor still needs an authenticated Arena session before live field update.
- Secret scan after publish found no inline RPCFast credentials; only redaction code references to the query-string credential marker remain in the Testnet rehearsal script.
- Colosseum editor is blocked by Arena authentication in the current browser session; prepared fields are stored at `/home/x-pact/Desktop/PrivateDAO-Colosseum-Editor-Fields-2026-04-19.md`.
- Focused TypeScript coverage passed after aligning the DAO bootstrap tests with the Testnet operating label: `35 passing`, statements `76.35%`, branches `72.86%`, functions `81.2%`, lines `76.35%` across `dao-bootstrap`, `read-node`, and `micropayment-engine`.
- Audit readiness V2 now verifies the modular Anchor program layout across `lib.rs`, `dao.rs`, `privacy.rs`, `treasury.rs`, `voting.rs`, `utils.rs`, and `error.rs`: `npm run verify:audit-readiness:v2` PASS.

RPCFast gRPC / Aperture Update
- RPCFast Hackathon/Aperture support is treated as the backend data-plane lane for PrivateDAO.
- Active capability groups: Devnet Yellowstone gRPC, Mainnet Aperture gRPC, Mainnet ShredStream gRPC, and Mainnet Yellowstone gRPC.
- API keys and endpoint credentials must remain host secrets only; public repo and browser bundles use placeholders.
- Devnet Yellowstone is for historical stream checks and rehearsal comparison.
- Testnet remains the current public product execution network.
- Mainnet Aperture, ShredStream, and Yellowstone are release-candidate monitoring inputs until custody, audit, monitoring, and mainnet ceremony gates close.
- Source secret scrub completed for committed docs: generated monitoring and canary reports now refer to `RPC_FAST_*` host secrets instead of inline credentials.
- Runtime evidence rebuilt and verified after the latest Testnet run: `npm run build:runtime-evidence && npm run verify:runtime-evidence`.
- Root public surface rebuilt, published, and verified after the latest Testnet run: `npm run web:bundle:root && npm run web:publish:root && npm run web:verify:bundle:root`.
- Review-surface hardening pass completed:
- updated submission-facing docs from stale Devnet-current language to Testnet-current language,
- rebuilt and verified the cryptographic manifest,

Poland Grant Current Application Shape
- Title: `PrivateDAO — live Solana Testnet governance and treasury infrastructure`.
- One-liner: `PrivateDAO turns private governance, treasury execution, proof, and education into a wallet-first Solana product now live on Testnet.`
- Requested amount: `10000`.
- Product description leads with Solana Testnet governance, treasury execution, reviewer-visible proof, browser execution, and no-terminal usability.
- Reference links lead to `/start`, `/judge`, `/proof/?judge=1`, the Testnet lifecycle proof, the Testnet migration report, GitHub, Learn, Security/Trust, and Android proof.
- Milestones remain intentionally simple for a 10k grant: Testnet rollout/proof refresh, trust and security hardening, ecosystem education/adoption.
Current Testnet Closure Status
- Segmented Testnet Anchor coverage completed:
- Core setup / proposal / ZK receipt guard group: `13 passing`.
- Voting, reveal, delegation, cancellation, and negative governance group: `21 passing`.
- Token-2022, MagicBlock, confidential payout, standard execution, and proof math group: `8 passing`.
- V2 proof policy snapshot path: PASS when run with the required base DAO setup.
- Test harness patch applied after the last run:
- V3 token-supply quorum now uses an isolated short-window DAO (`V3Quorum`) instead of the long base DAO fixture.
- Test wallet pre-funding reduced from `0.2 SOL` to `0.02 SOL` per voter, enough for proposer rent without wasting Testnet balance.
- Final V2/V3 proof-policy segment after Testnet funding:
- Command: `ANCHOR_PROVIDER_URL=https://api.testnet.solana.com ANCHOR_WALLET=$HOME/.config/solana/id.json npx ts-mocha -p ./tsconfig.json -t 900000 tests/private-dao.ts --grep "initializes a DAO|allows a governance token holder|enforces V2 proof policy snapshots|enforces V3 token-supply quorum"`.
- Result: `4 passing (53s)`.
- Coverage confirmed:
- DAO initialization and governance-token proposal creation setup.
- V2 proof policy snapshots reject payload substitution and preserve lifecycle timing.
- V3 token-supply quorum uses the dedicated reveal rebate vault and rejects low participation.
- Testnet authority wallet was topped up again before the final segment:
- Wallet: `4Mm5YTRbJuyA8NcWM85wTnx6ZQMXNph2DSnzCCKLhsMD`.
- Observed balance before final rerun: `10.001187621 SOL`.
Testnet Product Claim Matrix
- Added a public `TestnetProofMatrix` surface to `/proof` and `/judge`.
- The matrix binds each high-value product claim to a concrete route or evidence packet:
- on-chain governance lifecycle,
- commit-reveal privacy,
- ZK/proof-policy integrity,
- confidential treasury settlement hardening,
- backend/runtime read visibility,
- token, stablecoin, metadata, and PUSD market-reference surfaces,
- four-lecture education, assignments, quizzes, and template sandboxes.
- This turns launch boundaries into a reviewer-visible operating surface: claim -> evidence -> route -> status.
- Post-patch validation:
- `npm run verify:frontend-surface`: PASS.
- `npm run verify:review-links`: PASS.
- `npm run verify:runtime-surface`: PASS.
- `npm run build:cryptographic-manifest`: PASS.
- `npm run verify:cryptographic-manifest`: PASS.
- `npm run web:bundle:root && npm run web:publish:root && npm run web:verify:bundle:root`: PASS; root static export regenerated with 415 routes.
- `npm run verify:browser-smoke`: PASS; screenshot `privatedao-browser-smoke-1776626437999.png`, `549875` bytes.
- Static output check confirmed the proof matrix text in `/proof` and `/judge` generated HTML.
